by providing Project Management
during the installation and
implementation of all software
and hardware components allowing
the Agency to benefit from our
extensive experience in managing
software and hardware
implementation projects.
Implementation Objectives
Typically
the hardware and software to be
implemented for an agency's ITS
projects will include a ”Transit
Management System” and any
“Onboard Vehicle” hardware and
software components needed. Often special interfaces
between the dispatch center,
vehicles, the passenger and
other transportation providers will need
to be implemented at the same
time. We understand there will
likely be apprehension during
this process and we are experts at
helping all parties.
Special attention needs to
be paid to changes in the way
staff members and passengers
interact and adapt to the new system.
We'll provide
the work tasks and activities
associated with the “Project
Management Service” of the
complete ITS implementation
process. From the beginning
review of the “Vendor
Implementation and Transition
Plan” through final sign-off by
the agency, EPV has the
expertise to manage your
project.
Our
background in software
development and product support
helps us better understand the
unique challenges a vendor faces
when implementing an ITS system. We will work with the selected
vendor to develop a Project Plan
that is "do-able"; which includes
timelines, milestones, resources
required as well as any
dependencies. We will jointly
identify any risks and develop
preventive actions for each. For
each “identified risk” ,we will
develop a contingency plan of
action and review and modify (if
needed) the vendor’s Test and
Acceptance Plan. This plan must
include, at a minimum, all
functional requirements, system
security features, and
performance benchmarks. From
this plan, we must be able to
determine a “Pass/Fail Criteria”
for all features and functions
as well as determine acceptance
criteria for transitioning the
system into production.
We review
all implementation documentation
to ensure it is complete
(Installation Guides, User
Manuals, System Administration
Manuals, etc) and assist in the
training process.
As the
agency’s “Implementation Project
Manager”, we diligently track all
issues and resolutions during
the project. We also participate at regular
scheduled meetings which include resources from both
the agency and the vendor.
We also assist the agency
with issue resolution and
provide a weekly issue log. We
then review
results from the Test and Acceptance
Plan with the purpose of validating that
the Vendor has met all requirements.
Finally, we will
identify a process for migrating
current data into the new system and
work with the vendor to develop
a “Go-Live” Plan and be
available on-site to
execute it.
